Multi-Site Challenges

Different sites often use different names for the same material, different reporting dates and different meanings of “complete”. These differences make a consolidated view unreliable. Standardisation should focus on the information needed for decisions while allowing genuine differences in work type and execution method.

Another challenge is shared ownership. Central purchasing may place an order, one site may receive it and finance may book the invoice. Define the handoff and the project reference at each step. Create a controlled list of projects, locations, cost heads, materials and units. Decide which fields are mandatory and who can add or change a value. Map existing site terminology to the common definitions before importing old records.

Document the reporting cut-off and distinguish a missing update from a true zero. Use the same definition of approved budget, actual cost and remaining commitment across sites. If a local exception is necessary, explain it in the report rather than silently changing the calculation.

Use a multi-site DPR format with work date, activity, quantity, location, manpower, equipment and constraints. Keep supporting photos or records attached to the correct activity. Short, consistent entries are easier to maintain than a long form nobody completes on time.

Set a review window and correction process. A late entry should retain the actual work date and entry date. Avoid backdating a record in a way that makes an old report appear to have contained information that was not available at the time.

Build a portfolio view around decisions: overdue critical purchases, unresolved quality issues, forecast cost movements and activities at risk. Allow managers to open the underlying site records. Do not rank sites using a single percentage without checking scope and stage.

Assign every escalated item an owner, action and due date. At the next review, check whether the action happened and whether the risk changed. Remove closed items from the active list while retaining their history.

Hold a regular cross-site review using the same cut-off. Discuss differences in data quality before comparing performance. Share useful operating practices between sites, but test whether local constraints make a direct comparison unfair.

Track recurring reporting failures. If users repeatedly omit the same field, determine whether it is unclear, unavailable or unnecessary. Improve the process and training rather than adding more reminders to a form that does not fit the work.

A shared resource pool needs availability, location, condition and booking dates. A crane listed as available may still need transport, setup or maintenance. Include those constraints before moving resources to solve a short-term issue.

Cross-site material transfer should record dispatch, transit and confirmed receipt. Keep ownership and valuation treatment aligned with the organisation’s accounting rules. Do not let both sites count the same stock while it is moving, and reconcile shortages or damage on arrival.
